How do you teach a five-system game without a wall of text? I need your help with the first minutes

I don't know if I'm doing this right.
Lost Alchemist mixes fusion, extraction, dice, runes and a garden. I want a stranger to understand the first of those in thirty seconds, without reading a single paragraph. Here is what I changed, and the question where I need you.
What I did
- The tutorial went from 17 tiles and 2 fights to 35 tiles and 4 fights, in six small caves. Each one fits on a phone screen.
- Buttons only appear when the tutorial teaches them.
- At the start of the demo you say whether you are used to this kind of game or new to it. New players get a more detailed tutorial and a gentler zone 1.
- Small animated boards show a rule before you do it, instead of text.
Where I'm stuck
- The game opens on a cinematic, which you can skip. Should I keep it, shorten it, or move it?
- Is the first "aha" the fusion (water + fire = steam), or should a fight come first?
- At what moment did you almost stop playing? That is the answer I need most.
- A long guided tutorial, or an easy zone 1 with hints? I offer both through the "used to it / new" choice. Does that make sense to you?
